AI-ready data in insurance

AI does not need perfect data. It needs data that is reachable, accurate, and complete enough to make the decision you are asking it to make. Most insurance data is not there yet.

Everyone says they have data. Insurance companies have decades of it. The problem is not whether you have data. It is whether it is ready for a machine to use. In most cases, the answer is no.

This guide explains what AI-ready data means for an insurance business, where the gaps usually hide, and how to find them before you invest in anything else.

What AI-ready actually means

The word ready is doing a lot of work in that phrase. Ready for what? Not every AI use needs the same data. The first test is not whether your data is clean. It is whether it is the right data for the job.

Fuzzelogic uses a framework of five tests for AI readiness. Reachable means the data can be found when the system needs it. Trustworthy means the data is accurate, current, and complete. Explainable means you can trace why a decision was made. Changeable means you can update the data when the business changes. Governed means someone has decided what the system may and may not do with it.

Most insurance data fails the first test. It exists, but it is locked in systems that do not talk to each other. The claims data is in one place. The pricing data is in another. The customer data is in a third. A machine cannot make a decision across all three if it cannot reach all three.

Where the gaps hide

Insurance data has specific problems that other sectors do not.

Unstructured data lives in PDFs, scanned documents, and emails. Machines can read some of this, but not all of it. Inconsistent formats result from acquisitions. Missing data was never collected or was lost. An AI system trained on incomplete data makes decisions on incomplete information.

Most transformations fail not because the technology is wrong, but because the data underneath it is not ready. Getting data right is not glamorous. It is essential.

The board's role in data readiness

The board does not need to fix the data. The board needs to ask whether the data is ready before approving investment. That is a governance question, not a technology question.

Ask three things. Where is the data? How good is it? Who owns it? If the answer to any of these is vague, the data is not ready.

Data readiness is part of governance. If you have governance but no data owner, you have a policy without the foundation it needs.

What to do about it

The answer is not a massive data migration. The answer is to understand what you have, classify it by readiness, and fix the gaps that matter.

The honest answer

Your data is not ready. That is true for almost every insurance business. The question is not whether it is perfect, but whether it is good enough for the specific decision you are asking AI to make. Sometimes it is. Sometimes it is not. The difference is knowing which, before you spend the money.

In my opinion, data readiness is the most underinvested part of any AI strategy. Boards approve the technology and hope the data catches up. It does not. It needs attention first, and it needs a business owner, not a technology owner.
