Agentic AI in insurance

Agentic AI can act without being asked, make decisions without a human in the loop, and change how insurance works. It can also fail without anyone noticing.

By Zakir Hoosen, Director, Fuzzelogic Solutions. Board-level guidance in plain English.

Agentic AI is the next thing your board will hear about. It is the kind of AI that does not wait to be asked. It looks at the data, makes a decision, and acts. In insurance, that could mean settling a simple claim without a human, flagging a risk before an underwriter sees it, or following up with a customer at the right moment. It could also mean making decisions that no one authorised.

This guide explains what agentic AI is, what it can do in insurance, and why most projects fail before they start.

What agentic AI actually is

Most AI in use today is reactive. You give it a question, it gives you an answer. Agentic AI is different. It sets its own tasks, makes its own decisions, and acts on them. It is the difference between a calculator and a colleague.

In insurance, this is powerful. An agent could monitor claims, prioritise the ones that need human attention, and handle the ones that do not. It could watch for fraud signals across thousands of policies at once. It could follow up with customers who have not responded.

The potential is real. The risk is also real.

Why it matters for insurance

Insurance is a business of decisions. Many of those decisions are repetitive, rule-based, and slow. Agentic AI can speed them up, reduce errors, and free people to focus on the decisions that require judgment.

Claims processing, underwriting, and customer communication are all areas where agents can help. The potential is real.

That is what agentic AI can do when it is applied to a specific problem with clear boundaries. Not a general intelligence. A focused one.

Why most projects fail

The research is clear on this.

"Nearly 8 in 10 organisations report no significant bottom line gains from agentic AI."

Eight in ten. That is not a technology problem. That is a governance and design problem. The technology works. The organisations are not ready for it.

The failures follow a pattern. The problem is not clearly defined. The boundaries are not set. There is no one watching.

"Gartner: 40% of enterprise agentic AI projects cancelled by end of 2027."

Forty percent will be cancelled. Not because the technology does not work, but because the organisation was not ready to use it.

What the board needs to know

The board does not need to understand how agents work. It needs to understand what they decide, who is accountable, and how you know they are working.

Ask these questions. What decision is the agent making? Who is accountable? How do you know it is working? What happens when it is wrong? If any of these cannot be answered, governance is not in place.

The honest version

In my opinion, agentic AI is the most powerful and the most dangerous form of AI available to insurance businesses today. It can do things no other technology can do. It can also go wrong in ways no one sees until the damage is done.

The boards that will benefit are the ones that start small, define the problem clearly, set hard boundaries, and watch the outcomes carefully. The boards that will suffer are the ones that rush in because everyone else is doing it.

What Fuzzelogic does

Fuzzelogic works with regulated financial institutions, including nine across banking, insurance, and healthcare. We do not sell technology. We help boards understand what agentic AI can do for their business, what it should not do, and how to govern it.

Our AI-ready framework gives boards a plain English way to assess any AI use against five tests. If it fails one, you know before you invest. If it passes all five, you know you can govern it.

You already have AI in your business. You just do not know where. We find it, classify it, and tell you what to do about it.
