Every business has them: the processes that run on email, spreadsheets, and memory. A quote gets built from three systems and a WhatsApp message. A client file gets assembled by retyping. A report gets compiled on the last Friday of the month by whoever is available.

Task automation versus workflow automation

The distinction matters more than any vendor will admit.

Task automation takes one step and makes it faster. Summarise this document. Draft this email. It feels productive and it produces no lasting change, because the surrounding process still leaks time at every joint.

Workflow automation takes the whole path, from trigger to finished outcome, and redesigns it. Where does work enter? Who touches it? What systems hold the data? Where does it stall? Then the path is rebuilt so the work moves without the retyping, the chasing, and the swivel-chair.

The five places AI earns its keep inside a workflow

Extraction. Pull structured data out of documents: invoices, forms, contracts, emails, reports. Data lands in systems instead of queues.
Drafting. Produce the first version of letters, responses, descriptions, and summaries. A human reviews and signs.
Routing. Send the item to the right queue, the right person, the right next step, based on content and rules.
Checking. Validate against a second source: prices, reference data, watchlists, policy rules. Flag the exceptions.
Watching. Monitor the pipeline and raise the anomaly: the stalled approval, the mismatch, the deadline nobody is tracking.

Anything outside those five patterns, treat with suspicion until proven. Anything inside them is proven, across sectors, every week.

The method that does not waste your money

Map the workflow as it actually runs, including the workarounds. The workarounds are the requirements.
Count the baseline. Hours per item, volume per week, error and rework rate. Without a baseline there is no result, only an opinion.
Place AI at the two or three steps with the highest measured cost. Not everywhere. Two or three.
Design the human sign-off points and the audit trail before the build starts, not after the first incident.
Integrate with the systems you already run. A tool that adds a fourth place to look has made the process worse.
Run, measure against the baseline, and expand only what worked.
