Agentic AI in transport

Agentic AI means systems that act on their own, not just systems that advise. In transport, that distinction matters because autonomous decisions affect vehicles, safety, and customers.

There is a difference between an AI system that recommends a route and an AI system that changes the route without asking. The first is a tool. The second is an agent. That distinction matters in transport because when AI starts acting on its own, the questions of responsibility, safety, and oversight get harder.

Agentic AI is the term for systems that do not just analyse and advise. They decide and act. In transport, that could mean a system that reroutes vehicles in real time without human approval, adjusts maintenance schedules automatically, or reallocates capacity based on demand patterns it identifies on its own.

This article explains what agentic AI means for transport boards, where it works, where it does not, and what the research says about the risks.

What agentic AI actually means

Most AI in transport today is advisory. It looks at data, makes a recommendation, and a human decides whether to act. That is a sensible starting point. The human retains control, and the AI assists rather than replaces judgement.

Agentic AI changes that model. The system does not wait for a human to approve its recommendation. It takes action. In some cases, that is exactly what you want. A system that detects a vehicle fault and immediately schedules maintenance without waiting for a human to process the request is saving time and reducing risk.

In other cases, it is dangerous. A system that reroutes an entire fleet based on a pattern it thinks it has identified, without human confirmation, could cause chaos if the pattern was wrong or the data was stale.

The question for the board is not whether agentic AI works. It does. The question is where you want it to act and where you want a human in the loop.

Where agentic AI works in transport

The cases where agentic AI works best in transport are the ones where speed matters and the cost of delay is high.

Maintenance scheduling is a good example. If a vehicle reports a fault code, a system that immediately schedules the repair, orders the parts, and adjusts the fleet allocation is more useful than one that sends an email for someone to review tomorrow. The decision is bounded, the consequences of getting it wrong are manageable, and the speed benefit is real.

Demand prediction is another. A system that adjusts capacity based on real-time demand patterns, without waiting for a human to review the data, can improve utilisation and reduce wasted trips. The key is that the adjustments are within predefined limits.

Route optimisation sits in the middle. Real-time rerouting based on traffic, weather, and road conditions is useful. But the system needs boundaries. If it reroutes into an area with restrictions the system does not know about, the result is worse than the problem it was solving.

Where agentic AI does not work in transport

Safety-critical decisions should not be fully autonomous, at least not yet. A system that decides a vehicle is safe to operate without human confirmation is taking on a responsibility that the business is not ready for.

Strategic decisions should not be autonomous. A system that decides to enter a new market, change the fleet composition, or alter service levels without human approval is making business decisions that require judgement the system does not have.

Customer-facing decisions need caution. A system that automatically adjusts pricing, service levels, or delivery promises without human oversight risks damaging relationships. Customers deal with people, not systems, when things matter.

That is a striking number. Four in ten projects cancelled. The reason is not that the technology fails. It is that the organisations are not ready for what agentic AI requires. Governance, data quality, clear boundaries, and human oversight are prerequisites, not afterthoughts.

If you have no governance, you are not ready for agentic AI. Full stop. The system needs rules, and someone needs to enforce them.

The board's job

The board's job with agentic AI is not to approve every use. It is to set the boundaries. What may the system do on its own? What requires human approval? What is off limits?

Those boundaries should be written down, communicated clearly, and reviewed regularly. They should be based on risk, not enthusiasm. The question is not what can the system do. The question is what should the system do without a human in the loop.
