Agentic AI is different. It decides what to do, then it does it. It might book a meeting, send an email, update a database, or trigger a workflow. Each action has consequences, and those consequences happen before anyone checks whether the action was right.

Forty percent of enterprise projects, with enterprise budgets and enterprise teams, will be cancelled. The failure rate for startups will be higher, because startups have less monitoring, less governance, and less room to absorb a mistake.

The five tests for agentic AI

The fifth test is the one that matters most for agentic AI. An agent without governance is a runaway process. It will do what it was built to do, and it will keep doing it until someone stops it. The question is whether someone can stop it, and whether they know to.
Where tech startups go wrong with agentic AI
The pattern is predictable. A tech startup builds an agent for internal use. It works well. The team starts using it for more than the original scope. No one documents the expanded scope. No one monitors the agent's decisions. One day, the agent makes a decision that costs the business a client, a contract, or a regulatory finding.
The antidote is simple. Before deploying agentic AI, answer three questions. What is the agent allowed to do? What happens when it gets something wrong? Who is responsible for checking it? If you cannot answer those questions, you are not ready.
