Choosing an AI partner for marine

Choosing an AI vendor is not like choosing an IT supplier. The technology is only part of it. The partner you choose will sit inside your operations, touch your data, and affect your reputation. The decision deserves more rigour than a procurement scorecard.

A marine company I know chose an AI vendor based on a demo. The demo was impressive. The system looked elegant. The sales team was polished. Six months later, the system did not work with the company's existing maintenance platform. The vendor could not integrate it. The company was left with a system that sat beside its operations rather than inside them.

The lesson is simple. The demo is not the system. The sales team is not the support team. And the vendor's reference customers are not your company.

What an AI vendor is actually selling

An AI vendor is not selling software. It is selling a capability. That capability depends on three things: the technology, the data integration, and the ongoing support. Most vendors focus on the first. The other two are where the value lives.

In the marine context, the vendor must also understand the sector. Marine is not an office. The data is scattered. The systems are legacy. The connectivity is limited. The consequences of error are physical. A vendor that does not understand these factors will underestimate the work and overpromise the result.

A vendor that specialises in AI for financial services or retail may have good technology. If it does not understand marine, it does not understand the problem it is solving.

The questions a board should ask

When the vendor presentation is over, ask these questions.

First, who has done this in marine before? Not in shipping generally. In a business like yours. With vessels like yours. With data like yours. If the answer is nobody, the vendor is learning on your project. That costs money and time.

Second, what happens when the data is not ready? Because the data is not ready. Every marine company I have worked with has data gaps. The vendor's answer to this question tells you more than the demo does.

Third, who owns the integration? If the vendor says the customer owns it, the vendor is not taking responsibility for making its system work in your environment. If the vendor says it owns it, ask for evidence that it has done it before.

The transformations that failed often failed because the vendor relationship was a sales relationship, not a partnership. The vendor delivered the technology and walked away. The customer was left to make it work.

Fourth, what is the total cost over three years? Not the licence fee. The total cost including data preparation, integration, training, governance, and ongoing support. If the vendor cannot answer this question, the vendor has not done this before.

Fifth, what happens when you are wrong? Because the vendor will be wrong about something. The system will not work as expected. The data will not behave as predicted. The question is what the vendor does when that happens. Does it fix it? Does it charge for the fix? Does it disappear?

Red flags

There are five red flags that should concern any marine board evaluating an AI vendor.

  1. The vendor cannot name reference customers in marine.
  2. The vendor underestimates the data preparation work.
  3. The vendor does not ask about governance.
  4. The vendor's contract limits liability for system failure.
  5. The vendor's support model is reactive, not proactive.

Each of those red flags tells you the same thing. The vendor is selling a product, not a partnership. In marine, where the consequences of failure are higher than in an office, a product relationship is not enough.
