Construction
AI risk management in construction
AI risk in construction is not a technology problem. It is a business problem, and the board owns it whether it knows it or not.
Risk is something construction boards understand. You manage risk on every project. You assess it, you price it, you allocate it, and you monitor it. AI risk is no different in principle. It is different in practice because most boards do not yet have the experience to judge what AI risk looks like.
That is not a criticism. It is a fact. AI is new to most boardrooms, and the risks it carries are not always obvious until something goes wrong.
The risks that matter in construction
Not all AI risks are equal. In construction, three stand out.
The first is safety risk. AI that makes recommendations about site conditions, structural integrity, or worker safety carries a direct physical risk if it gets something wrong. This is not like a marketing tool producing a bad advert. This is about people going home safe at the end of the day.
The second is financial risk. AI that influences cost estimates, procurement decisions, or project scheduling can cause real financial harm if it acts on bad data or makes poor decisions. A wrong cost estimate on a major project can run into millions.
The third is contractual risk. Clients are starting to ask how AI is used on their projects. If you cannot explain it, or if the AI makes a recommendation that conflicts with the contract, you have a dispute. The fact that AI made the recommendation does not remove your responsibility.
"Ninety percent of companies have launched some flavor of digital transformation, and only a third of the expected revenue benefits, on average, have been realized."
Source: McKinsey, Rewired to OutcompeteThe transformations that failed often did not fail because of the technology. They failed because the risks were not managed properly.
The risks that get too much attention
There is a lot of talk about AI replacing jobs in construction. The risk there is more nuanced than the headlines suggest. AI will change jobs. Some tasks will be automated. New tasks will emerge. The board's job is to manage that transition, not to panic about it. We cover this in more detail in AI and jobs in construction.
The risk of AI bias is real but context-dependent. In construction, the more immediate risk is not algorithmic bias but operational bias. AI that works well on one type of project but is applied to a different type without adjustment. That is not a technology flaw. It is a governance failure.
"21% of organisations have no AI governance at all, and governance and risk is the fastest growing barrier to adoption."
Source: Deloitte, State of AI in the EnterpriseThe fastest growing barrier to adoption is not the technology itself. It is the governance around it.
How to manage AI risk properly
The approach is the same one you use for any other risk. Assess it, price it, allocate it, and monitor it.
Assess means understanding what AI is in use, what data it reads, what decisions it influences, and what happens if it gets those decisions wrong. This requires a walkthrough of every AI tool in your business, not just the ones in the board pack.
Price means putting a number on the risk. What is the cost of a wrong decision in each area? What is the probability of that wrong decision? What is the total exposure? This is the language boards already speak.
Allocate means deciding who owns each risk. Every AI use case should have a named owner who is accountable for the outcome. Not a committee. A person.
Monitor means watching, not once but continuously. Construction changes daily. The risks change with it. What was safe last month may not be safe this month if the project has moved into a different phase.
"61% of CEOs say boards are rushing AI transformation, and around 40% of boards lack an informed view of how AI changes growth strategy."
Source: BCG, CEOs and Boards are aligned on AI in theory but divided in practiceBoards that rush without a clear view of the risk are the ones most likely to get hurt by it.
The honest version
Fuzzelogic is an Isle of Man firm that has spent nineteen years modernising banking, insurance, healthcare, retail, manufacturing, and government platforms. We tell construction boards what most consultants will not: managing AI risk is not about stopping progress. It is about making progress you can defend, to your clients, your regulators, and your people.
Your systems were built for a world before AI. Most can get there. We tell you which ones cannot.
